Does your bus have a mini engine?
So, you’re a couple of years into running your business, suddenly your growth has stalled and you have no idea why.
This is when self doubt really kicks in. The first couple of years you had consistent month on month growth. Maybe a couple of ups and downs, but the trajectory was mostly upwards. So, what happened? The voices start. ‘You don’t know what you’re doing’ ‘You should just get a job, it’ s safer’ ‘Maybe everyone figured out I you're an imposter!’
Stop it! Don’t be so hard on yourself. This is actually 100% normal. And I’ll tell you why...
Growing a new business is nothing like growing an established business.
When you started your business, it was like driving a mini. Small, nimble, fun, easy to run. A few referrals here, some walk-ins there, and you were off. Accelerating. Growing. Building something for yourself.
Give yourself a pat on the back. You’ve actually done something most people would never have the balls to even try. Turning a handful of referrals and walk-ins into a growing business takes real skill. You built something people trust enough to recommend. You delivered well enough that they walked back through the door. That's the hard part, and you've already done it.
But here's the thing about growth: it changes the vehicle. Fast forward and your business isn't a Mini anymore. It's a people mover. More staff. Higher costs. More admin. More software subscriptions than you can name. You've grown.
Except you're still running the same engine that got the Mini moving. That ‘referral and walk ins’ growth engine.
And that's the problem. Not you. The growth engine.
The engine that got you here won't get you there
The referrals-and-walk-ins engine is a great little engine. It's cheap, it's simple, and it did exactly what you needed when you were small.
But that engine just doesn’t have the horsepower to accelerate a people move. It barely has the oomph to keep it moving at its current speed. And if it breaks down? Well, that’s the thing that’s probably keeping you up at night.
Referrals and walk-ins are inconsistent by nature. Some months you get a flood of them. Some months you get next to nothing. When you were small, that unpredictability didn't matter much. In fact a quiet week was kind of nice because you needed a break.
Now you've got a bigger business, and a bigger business needs to plan ahead. Wages to cover every fortnight. Leases and subscriptions that don't care whether business is quiet. Staff whose hours depend on there being enough work to go around. Planning ahead means knowing, roughly, what revenue is coming in next month and the month after that. It means certainty and predictability in the fuel that powers the engine... leads and inquiries.
Your Mini engine never gave you that. You just never noticed, because you never needed it to.
You need it now.
A bigger business needs a bigger engine
To move a people mover, you need a people mover engine. In business terms, that means professional marketing, a system that generates leads on purpose, not by chance, that you can dial up or down, that ensures you have consistent flow of new leads, new inquiries and strong ongoing revenue.
At Orbit, we build that system around our six step growth system framework.
1. Setting goals and objectives. More than 80% of business owners we talk to don't have clearly defined goals. You can't build an engine sized for a target you haven't set.
2. Create a client persona. A crystal clear picture of exactly who you're trying to reach, including their fears, frustrations, goals and desires. The language they use to describe their problem and the specific outcomes they’re trying to achieve.
3. Develop your offer. This is not a discount, a promotion or an incentive. Your offer is the outcome you’re promising, and the product or the service you’re providing to achieve that outcome.
4. Craft your messaging and positioning. The words that connect your offer to the outcome your ideal customer actually wants. Messaging just means ‘the way we talk about the offer so it clearly articulates the benefits and outcomes. Getting this right is the single biggest lever in the system.
5. Pick your marketing channels. Facebook, Instagram, LinkedIn, Google, etc. The right channel depends entirely on where your persona already spends their time. Yep, we would have covered this when we created your client persona.
6. Map out your nurturing sequencing. This is the email and SMS follow-up that turns a lead into a sale, instead of just a name that goes cold in a spreadsheet.
That's the shift. Not working harder for the same trickle of referrals. Building an engine sized for the business you actually have now. One designed to produce leads and sales on a predictable schedule, not a lucky one.
So, what now?
Every month you run on the Mini engine is a month your competitors are out there getting further in front. While you're waiting on the next referral, someone else in your market is running a system that delivers leads on demand, and they're the one showing up in the feed, in the inbox, in the search results, while you're hoping the phone rings.
Stalled revenue doesn't hold still. It's not neutral. While you're stuck, the business next door is growing, effectively pushing you further and further behind. They’re getting more leads, more data, more market share, more room to reinvest in even better marketing. The longer you leave it, the harder it becomes to close the gap.
We've seen what happens when a business makes the switch.
One of our clients had a high-value and emotionally sensitive product, with a long sales cycle. We built a three-phase Meta ads campaign that turned $3,149 in ad spend into $175,000 in sales, with more leads still being followed up.
Another client was getting 5–6 bookings a month before working with us. After a multi-channel campaign across Meta and Google, that grew to 20 bookings a month. That's a 300–400 % increase.
Neither of those results came from referrals and walk-ins. They came from a system built with purpose, aimed at a clear goal, and followed through.
If your growth has stalled, don't go looking for a leak or beating yourself up. It’s not you, you haven’t lost your mojo or suddenly started to suck at what you do. Look at your growth engine. Chances are it's just too small for what you're asking it to do, and every week you wait is a week of lost opportunity
